Systems shape outcomes

Outcomes are downstream of structure.

When an organization wants a different result, it usually asks people to try harder. Effort helps for a while, then the system pulls everything back to where it was designed to go. A system produces exactly the behavior it is built to produce, regardless of what anyone intended.

The system usually beats the intention.

Toyota did not outbuild its rivals on willpower. It built a production system that made quality the path of least resistance. Southwest did not out-fly the legacy carriers on effort. It chose a point-to-point operating model that made speed and low cost structural. In both cases the result lives in the design, not the determination.

So the work is to design the system, not exhort the people.

If the outcome is wrong, look at the structure that produces it before blaming the people inside it. Change the incentives, the sequence, the defaults and the constraints, and behavior moves without a single motivational speech. This is slower than pressure and far more durable.

This is what separates a strategist from a tactician.

A tactician optimizes moves inside the existing system. A strategist questions the system itself and redesigns the board. The first produces short bursts. The second produces outcomes that compound, because the structure keeps producing them after the strategist has gone.

A system produces exactly the behavior it is built to produce.

Before adding effort, examine the structure. The most valuable work is usually invisible. It is the redesign of the system so that the result you want becomes the natural one.
